Canadian Apparel Brand

A Canadian apparel brand needed to hit an aggressive monthly net revenue target at a 4.0x MER, with a 27% return rate working against them. We delivered 102% year-over-year growth at a 4.6x MER and beat the revenue goal by about 5%, including a Shop launch that grew sales 504% and new customers 398% year over year in three weeks.

The Challenge

The brand came in with steep year-over-year growth expectations and a hard efficiency floor: an aggressive monthly net revenue target while keeping Marketing Efficiency Ratio (MER) above 4.0x. A 27% return rate made that harder. When more than a quarter of orders come back, every dollar of gross revenue is worth less, and the usual way to hit a big number (spend more and absorb the drop in efficiency) breaks the MER target fast.

What We Did

We ran the account with efficiency first and revenue second. No budget moved unless the scaling decision cleared the 4.0x MER bar, so growth came from spend that had already proven itself rather than from pushing volume and hoping returns held.

The clearest example was the Shop campaign launch on December 9, three weeks before Christmas and in the most expensive advertising window of the year. Instead of launching at full budget, we used what we call the Staircase Strategy. Spend started at a level high enough to produce meaningful data but low enough to cap downside. Each step up was gated on the previous step’s results: if acquisition held, we moved up; if it didn’t, we held or adjusted first. We seeded targeting with the brand’s existing customer data so the algorithm wasn’t starting cold.

The proof that it worked is in the ratios. Against the pre-launch baseline, spend rose 143%, new customers rose 148% and sales rose 126%. Customer acquisition kept pace with spend, which means the campaign was capturing real, incremental demand instead of paying more for the same buyers.

The Results

  • 102% year-over-year growth — at a 4.6x MER against a 4.0x floor
  • ~5% above the monthly net revenue goal — beaten, not just met
  • 76% average YoY growth — following 34% the year before, so the growth is sustained, not a one-year spike
  • +504% YoY Shop revenue in three weeks — Dec 9–31, in the most competitive window of the year
  • 463 new customers — up 398% from 93 in the same period last year

The Takeaway

Aggressive growth and marketing efficiency are usually treated as a trade-off. They don’t have to be if every increase in spend has to earn its way up. Gating budget on validated performance let the brand double year over year at a 4.6x MER, and turned a peak-season channel launch into a measured scale-up instead of a gamble.
