About this report

Last holiday season was a record, and most of the growth was price. Salesforce tracked US online sales up 4% from November 1 to December 31, 2025, with average selling price up 7% and order volume up just 1%. Over the same stretch, Meta’s average price per ad rose 12% year over year.

Our argument: BFCM doesn’t decide your year anymore. It decides your customer list. What you do in Q5, the five or six weeks after Christmas shipping closes (roughly December 18 to the end of January), decides whether the BFCM spend paid back.

This report is for founders, CEOs and CMOs of DTC and hybrid brands doing $5M to $20M. It covers the eight shifts since last BFCM (AI shopping assistants, platform defaults, tariffs and IEEPA refunds, returns, TikTok), what to stop doing, nine decisions worth a second look, and a first-order contribution calculator you can run on your own offer.

If you only have ten minutes

  • Split last year’s BFCM growth into price, order value and new customers. Set this year’s target on new customers.
  • Re-run first-order contribution on every promoted product with this year’s landed cost.
  • Choose your new-customer offer by 120-day repeat rate, not margin or overstock.
  • Give every platform default an owner: Google auto-promotions, AI Mode checkout, Merchant Center pricing, Meta enhancements, TikTok GMV Max.
  • Move 15–25% of planned December 8–21 media into December 22–January 4.
  • Build the gift-recipient bridge and Q5 lifecycle flows by December 10.
  • Ask your customs broker whether you’re owed IEEPA duty refunds.
  • Book a working holiday review for the first week of January. Approve Q1 as a range, not a number.
